The pitch is always the same. An executive stands in front of a quarterly all-hands and promises a new era: every team, every function, every frontline manager will have direct access to the data they need. No more waiting on the analytics team. No more tickets. No more "the dashboard is coming next sprint." Self-service, democratized, empowered. You've heard it. You may have given it.
And then eighteen months later, a different executive runs the numbers on tool adoption. Twenty-two percent of licensed users logged in last month. Of those, the median session lasted 3 minutes 40 seconds. The same four dashboards account for 78% of all views. The expensive governance layer nobody asked for is generating more tickets than the old reporting team ever did. Quietly, the analytics team is back to writing bespoke queries for SVPs.
So what happened?
The wrong bottleneck
Here is the quiet truth we kept bumping into, across six different enterprise rollouts in retail, healthcare, fintech, and manufacturing: self-service analytics programs fail because they solve the wrong bottleneck.
The industry's diagnosis, repeated at every conference, is that business users can't get to data because tooling is inaccessible. Therefore: new tool. New semantic layer. New training program. New "data champions" network. New certifications.
But when we actually sat with the people who were supposed to use these systems — the regional managers, the category buyers, the claims adjusters — the barrier wasn't access. Most could log in and click through a dashboard without any difficulty. The barrier was something nobody in the CDO's office wanted to say out loud: they didn't know what to ask.
The business doesn't need better tools. It needs better questions. And questions are a craft, not a license.
This is the uncomfortable part. Asking a good question of a dataset is hard. It requires you to have a hypothesis. It requires you to know what "normal" looks like so you can spot "unusual." It requires the mental moves of a practicing analyst — framing, decomposing, comparing, testing. Self-service tools assume those moves are already in place. They almost never are.
Three failure patterns
Across the six rollouts, three patterns repeated with uncanny consistency:
1. The governance loop.
A new self-service platform launches. To prevent "bad numbers" from proliferating, governance rules are layered on top: certified datasets, approved metric definitions, review workflows. Every new dashboard requires sign-off. Within six months, the turnaround time on a new dashboard request is longer than it was in the centralized model it replaced. Users give up. The central team, which the program was supposed to bypass, is again the gatekeeper — only now through a more expensive toolchain.
2. The empty-canvas problem.
The tool works beautifully. The data is clean. The user logs in, sees a blank workspace, and has no idea what to put on it. This is the moment self-service programs underestimate. Power BI and Tableau and Looker all optimize for the experienced analyst who already knows what they want to build. For everyone else, the blank canvas is a cognitive wall. They close the tab.
3. The training illusion.
Mandatory workshops teach people how to drag measures onto a canvas. Two weeks later, they've forgotten. Because they never had a real question to solve, the training was abstract. Skills fade. Licenses expire. The chart of active users looks like a decay curve.
What the two success stories did differently
Of the six programs, two were genuine successes — measured not by license count but by actual business decisions that got made faster. What they had in common was heretical in a self-service orthodoxy:
They stopped trying to eliminate the analyst. They rebranded the analytics team as "question partners" rather than report generators. Anyone in the business could bring a half-formed question and co-work it with an analyst for 30 minutes. The output of that session wasn't always a dashboard — sometimes it was a clearer question, sometimes a model, sometimes a next experiment. The analyst became a force multiplier for curiosity, not a bottleneck for reports.
They invested in templates, not toolchains. Instead of training users on the tool's full capability, they published 40-odd dashboard templates tied to real recurring business questions: "Why did last week's revenue move?", "Which stores are underperforming for their cluster?", "What is the unit economics delta since the price change?" Users started from a template 90% of the way to their answer, then tweaked. Empty canvas, solved.
They invested in vocabulary, not viz. The single highest-ROI thing either company did was publish a data dictionary that explained, in plain language, what each business metric meant and didn't mean. Not a technical glossary. A reader's glossary. Suddenly users could understand what they were looking at. Adoption tripled within a quarter.
The role of AI, briefly
Natural-language querying was supposed to solve the empty-canvas problem. "Ask questions in English, get charts." In 2024 we tested five enterprise tools that claimed this capability. All of them worked in demos and fell apart on real schemas — missing joins, misinterpreted metric names, answers that were technically correct but strategically wrong. The underlying LLM is fine. The problem is that most enterprise data isn't ready for natural language. It's ready for SQL written by someone who understands the business.
That said: we saw one quiet, interesting pattern. The companies where LLM-assisted querying worked were the same ones that had already done the unglamorous work of cleaning their metric definitions and documenting their data. In other words: AI doesn't democratize access. It accelerates whatever was already true.

The honest framing
If you're leading an analytics organization and looking at a self-service program, here is the framing we'd offer: do not sell "data for everyone." Sell "faster questions for the people whose questions matter most." That's a more modest, more achievable, and more honest promise. It reorients the entire program.
It also makes the unit of success a better question, not a higher login count. Which, when you think about it, was always the thing you wanted anyway.
A quiet recommendation
Start by publishing your data dictionary. Rename your analytics team. Build 20 reusable templates tied to 20 recurring business questions. Then — and only then — invest in the tooling. You'll find the tool matters far less than anyone in procurement wants to admit.
The teams that get this right will look less like software buyers and more like newsroom editors: pairing reporters with curiosity, giving them structures to work inside, and getting out of the way when a genuine story emerges.
